A GTM squad runs as a closed loop. You draw the path in the mission goals: who fits, what the offer is, and who must not be contacted. The Mission Commander works inside that path and assigns tasks to the Go-to-Market Squad. Steering is the approval step. Import the squad, connect treg and Vapi, and save the mission. Reach does not send email, and Ring does not place a call, until you approve it.
The squad you import
The template is the Go-to-Market Squad. It is one of the squads on /squads. It ships with six agents:
- Scout, Lead Researcher, finds and qualifies prospects and pulls live lead data from treg.
- Reach, Outbound Writer, drafts cold email and follow-ups.
- Ring, Voice Caller, places calls through Vapi after you approve the assistant, the caller number, the call list, and the script.
- Pitch, Sales Enablement, builds one-pagers, objection handling, and battlecards from product facts you already have.
- Price, Pricing Strategist, proposes tiers and models the revenue impact in a spreadsheet.
- Launch, Launch Manager, turns a release into a timeline with owners, channels, and a go/no-go checklist.
The squad page lists two connections it needs before it can run. treg pulls live lead and company data. Vapi places and records outbound voice calls. A template is a starting point: you can keep the squad as it ships, or remove agents you do not need for this mission.
You do this in the xSquads desktop app, on a folder of your own files. Mac now, with Windows coming soon. The product page is xSquads for Work.
How the mission runs
Step 1. Import the Go-to-Market Squad
Open the squad templates and import the Go-to-Market Squad onto the mission. The template ships with Scout, Reach, Ring, Pitch, Price, and Launch. Keep every agent, or remove the ones this mission does not need.
Step 2. Connect treg and Vapi
Connect treg and Vapi before the squad runs. treg is the live lead and company data Scout uses. Vapi is what Ring uses to place and record calls. Both are required for this template. Set them up on the mission when you import the squad.
Step 3. Create the mission and set the goals
Create the mission and write the goals in plain language. Those goals are the path: the ICP, the offer, and who must not be contacted. Point the mission at the local folder where the files should land. The commander does not get to widen that path. Goals you can start from, as written on the squad page: build a prospect list that fits the ideal customer profile, write a cold email and follow-up cadence for this segment, and prepare a call script and calling plan for approval.
Step 4. Let the Mission Commander assign the work
Save the mission. The Mission Commander creates tasks on the task board and assigns each one to the agent whose role fits, and only inside the goals you wrote. Scout takes the prospect list and the treg enrichment. Reach takes the cold email and the follow-ups. Ring takes the call script and the calling plan. Pitch, Price, and Launch only get cards if those goals include sales assets, pricing, or a launch.
Step 5. Add a task, steer, and approve before anything goes out
Steering is the approval step. Add a task on the board, or correct the Mission Commander in the group chat, when a draft should not go out. Reach does not send the email. Ring does not dial until you confirm the assistant, the caller number, the call list, and the script. Start by approving every email and every call.
How much to review before sending
Start by approving everything. Autonomy is a dial, not a switch you flip on the first day.
Always sign off the ICP, the offer, and a sample of the list yourself, including later, when you trust the drafts more. A recent note on closed-loop outbound puts the human on those three, and on a spam test, before a send. That note. Raise the dial only when reply, bounce, and complaint rates have been dull for weeks. Replies that need judgement stay with you.
Set-and-forget AI SDR tools are what operators have been calling slop, and some of those tools are dropped after about three months. One account of that. The work people still accept is research and a draft. That is Scout and Reach, with you on the send. xSquads does not set a daily sample size or a hand-edit quota. Those are not controls in this product.
Guardrails and deliverability
The squad does not include a send cap, a suppression list, an auto-pause, or a kill switch. Operators of other tools bolt those on. One such setup. Here you write the exclusions into the mission goals, and you withhold approval.
- Sign off the ICP, the offer, and a sample of the list before the first send. The list is the message. Dan Rosenthal on that.
- Name who is out, in the goals: current customers, anyone who already replied, anyone who opted out. If someone replies, steer the commander so that person gets no further cold task.
- Scout's reason for an account has to come from a real page, such as a job post or a funding note, not a search snippet. Why snippets read as fake. Reject a line that does not name its source.
- Reach does not send. Ring does not dial until you confirm the assistant, the caller number, the call list, and the script. Calls need a lawful basis, local calling hours, and an assistant that says it is an AI. The agents are not lawyers.
- On the domain, if you send in bulk to Gmail: Google's FAQ for senders of about 5,000 messages a day to personal Gmail accounts requires SPF and DKIM, From-header alignment with one of them, and one-click unsubscribe on marketing mail. Keep the user-reported spam rate under 0.1%, and do not let it reach 0.3%. Email sender guidelines FAQ. The squad does not configure DNS.

Frequently Asked Questions
Do AI SDRs actually work?
Set-and-forget AI SDRs are the tools operators have been dropping. They fail when the mail reads as slop. What holds up is research and a draft, with a person on the ICP, the offer, the list, and the send. In this squad, Scout and Reach draft, and you approve before anything leaves.
How do I stop AI emails sounding like slop?
Put the voice, the offer, and the claims you refuse into the mission goals, and make Reach draft from those files. Approve every email at the start. If a line could have gone to anyone on the list, send it back.
Does personalisation still work if AI makes it free?
Only when the detail comes from a real page, such as a job post or a funding note, not from a search snippet. Scout pulls live signals through treg. A made-up detail is worse than a plain email, and you reject it in Review.
What should I check before an AI cold message goes out?
Check the ICP, the offer, and a sample of the list, then the draft. Confirm the person is not a customer, has not already replied, and has not opted out. Confirm every claim sits in the folder you gave the squad.
How do I stop an agent emailing customers, burning a domain, or sending after a reply?
Write those exclusions into the mission goals, and do not approve a send that breaks them. This squad has no send cap, no suppression list, and no kill switch. The stop is your approval. If someone replies, steer the commander so that person gets no further cold task.
What deliverability setup is needed?
For bulk mail to personal Gmail accounts, Google's sender guidelines require SPF and DKIM, From-header alignment, one-click unsubscribe on marketing mail, and a user-reported spam rate kept under 0.1% and never at 0.3% or higher. That applies to senders of about 5,000 messages a day. The setup is on your domain. The squad does not configure it.
How do I stop made-up personalisation?
Tell Scout which sources it may use, and reject any line that does not name one. treg is for live lead and company data. A snippet with no page behind it does not go out.
What is the difference between agentic outbound and an AI SDR?
An AI SDR is usually one tool that sends. Agentic outbound here is a squad inside a path you drew: the Mission Commander assigns the tasks, and steering is the approval. The Go-to-Market Squad drafts and prepares. It does not send or dial until you say so.
